Finding potential suppliers for X10 bearing

Our approach

On behalf of Stadler Service AB, PROSE conducted a detailed preliminary study to identify reliable suppliers for an obsolete slewing ring bearing for the X10 trains. Given the challenges posed by the obsolescence of the existing components, this project aims to ensure sustainable sourcing solutions and support the long-term maintenance and availability of the train units.

In the first step, PROSE reviewed the customer’s existing relevant documentation and updated the requirement specifications according to the increased mechanical loads. In the second step, we identified and contacted several potential suppliers from within and outside Europe and discussed possible solutions in terms of both technical feasibility and cost efficiency.

Customer benefit

PROSE provided the client with a report containing a shortlist of potential suppliers and their respective offers. To assist the client in rapidly selecting a supplier, PROSE added its assessment of the suppliers and the corresponding offers as well as a subsequent recommendation.

 

  

Design and authorisation strategy for a rail-bound maintenance machine

Our approach

SCHÖMA plans to develop a proven, powered, three-part rail-bound maintenance machine with cab, loading platform and crane called HERO. SCHÖMA needs support in developing the authorisation strategy to fulfil the EN 14033 standards and in defining the design process including verification and validation.

PROSE developed the decision-making basis for the authorisation process enabling a defined combination of the three vehicles of the working machine to be approved and the verifications and evidence according to EN 14033 to be provided. PROSE also supported SCHÖMA in the budget planning phase of the development of the HERO work machine in the evaluation of supplier offers for systems and components such as the power train, braking system, power generation, train protection (ETCS) and heating, ventilation and air conditioning (HVAC). In addition, PROSE defined the design phases and the design assurance process according to the systems engineering methodology to ensure a defined and structured design process.

PROSE has structured and optimised SCHÖMA’s development process by systematically applying the system engineering methodology. This approach has not only minimised development risks associated with costs and timelines but has crucially enhanced the predictability and likelihood of obtaining the necessary authorisation.

 

          

Project audit of the implementation of a depot management system

Customer: Verkehrsbetriebe Zürich (VBZ), Switzerland; PSI Transcom GmbH, Germany / Switzerland

Our Approach

​Verkehrsbetriebe Zürich (VBZ) is procuring a new depot management system (BMS) from PSI Transcom GmbH to control its tram depots and bus garages. PROSE carried out an independent project audit on behalf of both parties. The audit aimed to determine whether the project was being handled by both parties in accordance with the requirements for a project in the public transport sector. In addition, VBZ wanted to clarify the extent to which the supplier’s project organisation ensured qualitative and timely project execution. Furthermore, it should be clarified whether any suboptimal project organisation could result in additional financial expenditure on both sides.

PROSE carried out the audit in a two-stage process. In the first phase, both parties were interviewed on-site in an audit meeting about the key issues identified and their respective views were recorded. In a subsequent joint meeting, the first draft of the audit report, including the recommendations of the PROSE auditors, was used as the basis for an initial review. The second phase was organised by focusing on individual key topics in joint meetings of all three parties. Finally, the findings based on the audit report and the recommendations were discussed and finalised.

Customer benefit

VBZ and PSI benefited from the PROSE auditors’ independent perspective and experience in project management and operational issues. By analysing individual key topics, it was possible to illuminate the respective points of view and highlight the perspectives of both parties. As a result, both parties were able to identify potential for improvement in the collaboration.

 

 

Requirements for battery vehicles

Our Approach

Swiss Federal Railways SBB is preparing for the tender to procure new vehicles that replace the Tm 234 fleets of the first, second, and third series. These new vehicles must fulfil the operational requirements of both existing fleets and be climate-neutral. As the Federal Office of Transport (FOT) has yet to approve finalised regulations for battery-powered vehicles, SBB is facing challenges regarding the approval of battery operation. Therefore, SBB needs support for the battery subsystem to correctly integrate the specific requirements for the battery system into the specifications.

PROSE supported SBB in reviewing the content of the standard requirements catalogue for the battery subsystem (SAK – System Batterie). The task included not only suggesting content adjustments and additions but also classifying the requirements into functional and non-functional categories. In addition, PROSE categorised and adapted the requirements according to the “MUST” and “SHOULD” criteria and submitted proposals for weighting these criteria for the evaluation matrix.

Based on this preliminary work, the specified requirements were integrated into the requirements management system Re-qSuite®. There, the requirements were evaluated individually, and a corresponding binding force was given to evaluate the bids received in the upcoming tender. The specifications were then converted into a format that SBB could import into its requirements management system, Polari-on®.

SBB received a clear catalogue of questions and an annotated requirement specification, which made the requirements more precise and easier to understand. Checking, evaluating, and identifying requirements that require a risk assessment contribute to quality assurance and minimise potential risks in the project. The risk assessment and the binding nature of the requirements enable better preparation for the tender, which improves the quality of the bids received. Converting the specifications into a compatible format for SBB’s requirements management system ensures smooth integration and utilisation of the requirements by the customer.

 

Vehicle procurement – Manufacturing Supervision, Quality Control and Factory Tests

Our Approach

By regular participation in the vehicle acceptance tests and constant coordination with the team of the vehicle manufacturer, PROSE checks the quality of the production. The customer is permanently kept up to date by the acceptance team regarding the progress of the production as well as possible complications or deadline postponements. He immediately receives the results of the production controls and acceptances and can follow up changes, modifications etc.

The dates for the acceptance of components, intermediate assembly stands and vehicles ready for delivery follow the production plan but are also handled operationally and flexibly in order to be able to react to specific occasions. In this way, control of the construction process is always ensured and there is the possibility of intervention in the event of difficulties such as quality slumps, scheduling, supply, or capacity problems.

With manufacturing supervision, the manufacturer’s quality assurance process is checked and monitored in addition to the product quality, because every vehicle has gone through this process before it is presented for factory acceptance. Continuous construction supervision ensures consistent quality at a high level.

      

Optimisation of the heavy overhaul program for the Tram “Cobra”

Our Approach

PROSE develops an evaluation matrix based on the VBZ vehicle structure so that it can be determined which measures should be implemented within the framework of R3. The evaluation matrix contains criteria according to which the measures can be evaluated, including an evaluation. PROSE is developing a project manual applicable to the CR3 project. The focus is on the definition of the different phases including their objectives, duration and contents. It also explains which project participants and stakeholders should be involved, when and how, and how responsibilities should be defined.

Customer benefit

The methodology and tooling provided by PROSE in the first phase enables VBZ to efficiently plan and implement Revision 3 and the life extension measures. The evaluation matrix enables VBZ to make informed decisions about which measures should be implemented as part of R3. This helps to use resources effectively and to keep the trams in the best possible condition. The project manual is the basis for VBZ to implement the Cobra tram overhaul and service life extension project in a structured and effective way, resulting in cost savings and efficiency gains.

     

Specifications for emission-free power supply for construction sites

Our Approach

PROSE has drawn up a questionnaire based on these specifications in the sense of “Does a manufacturer have sufficient information? Are the requirements sufficient for the product to be used by SBB”. PROSE checked and evaluated the requirements from the existing specification. The annotated requirements specification was discussed and agreed upon together in a workshop and the requirements requiring a risk assessment were identified. Subsequently, a risk assessment was prepared. The requirements were transferred from the developed basis into a requirements management system (ReqSuite®). The requirements were evaluated individually and given a binding nature in order to evaluate offers received in the subsequent call for tenders.

The requirements specification was then converted into a format that SBB could import into its requirements management system (Polarion®).

Customer benefit

The client received a specification sheet with comments and a supporting questionnaire that allowed him to formulate the requirements more precisely and comprehensibly. Testing, evaluation and identification of requirements that require risk consideration contribute to quality assurance and minimise potential risks in the project. Assistance to the project owner for the renewal of contracts for the regional interurban public transport network

Our Approach

Background: In the context of the evolution of the future scope of scheduled services, and considering the adoption of the Law of 24 December 2019, “Orientations des Mobilités”, the Transport Organizing Authority (AOT), the Southern Region defines its service offering.
The Region needed to strengthen these capacities in the face of the procedures for renewing contracts for the regional interurban public transport network in the Alpes de Haute-Provence region and the reorganisation of the Regional Express Lines in the areas concerned.

Approach: PROSE joined forces as a consortium to respond to this call for tenders. The consortium, led by the company Trans-missions, is made up of PROSE for its expertise in rolling stock, but also Tractebel for the infrastructure part.

Evaluation of offers for new KVG tram vehicles

Our Approach

PROSE assists the Kasseler Verkehrs-Gesellschaft (KVG) with technical expertise from the time of publication of the tender until the award of the contract. KVG was supported particularly in the priority areas of:

  • Answering bidders’ questions
  • Bid evaluation and
  • Support during bidder discussions

Based on the technical specifications, which were developed with the support of PROSE, the bidders’ questions were answered. PROSE established a small agile team for the bid evaluation, which started the intensive and systematic evaluation after receipt of the bids. The team was engaged in the same composition for the indicative as well as for the binding offers. In addition to adhering to the demanding schedule, this required close coordination with the KVG project team. At a joint workshop on-site in Kassel, the bidder discussions were prepared, and criteria for the evaluation-relevant requirements were developed.

Our Approach

In a first step PROSE investigated the measures identified by SBB in the study phase and worked out the concept. PROSE prepared the technical procurement documents, such as specifications, technical requirement catalogues and interface drawings. The offers submitted by the potential suppliers were technically evaluated by PROSE and adjusted in the course of the technical negotiations. In the detailing phase, the system to be delivered was integrated into the vehicle documentation in cooperation with the suppliers who were awarded the contract by SBB.

An international team of specialists from 4 countries is involved in the project at PROSE. Due to the project organisation PROSE is close to the customer SBB and therefore part of the overall project team. The creation of the production documents was done directly in the IT environment of SBB.

 

Requirements elicitation and preparation of test concept for perception system

Customer: Deutsche Bahn AG, DB Cargo AG, Germany

Our Approach

PROSE has been assigned by DB Cargo to develop a requirements catalog for the perception system, which corresponds to the requirements catalog for ATO GoA2 and GoA4 + Remote Supervision & Control in freight transport. This requirements catalog will be used to evaluate a technology partner for the development, installation, integration, commissioning, certification and testing of such a perception solution. The tests for the one-year trial operation until 2025 will take place on the Dutch part of the Betuweroute (from Kijfhoek to Valburg).
